changing icons on desktop...

Hi! I am a computer newbie and I was wanting to change the icons on my desktop. A friend of mine sent me iconchanger and a bunch of cute icons, but it will not let me change them. I have Windows 95 and Explorer 5. It acts like it is going to change them but it doesn't. My friend said I might need active desktop? I don't think that I have that though....can someone out there please help me?? I sure would appreciate any thing you can tell me. Thank you soooo much!!!
